Claude Code is most valuable when the entire team uses it consistently — shared conventions, automated reviews, and a CLAUDE.md that encodes months of learned preferences. Solo Claude Code use is good; team Claude Code use is transformative because the shared context multiplies productivity across everyone.

This guide covers team-oriented Claude Code workflows: shared CLAUDE.md setup, PR review automation, onboarding patterns, and maintaining consistency across team members.

Shared CLAUDE.md That Actually Works

The CLAUDE.md in a team repository is the most valuable investment in Claude Code productivity. The difference between:

Generic CLAUDE.md (low value):

# Project
This is our web app. Use TypeScript.

Team CLAUDE.md (high value):

# Acme Platform

## What This Is
Multi-tenant B2B SaaS. 400 paying customers. React frontend, Node.js API, PostgreSQL.

## Architecture Decisions (the non-obvious ones)
- We use UUIDs not auto-increment IDs — cross-database refs
- All database writes go through the API — never direct DB access from frontend
- Payments: Stripe. Pricing config in Stripe, not in our DB
- Auth: Clerk handles everything — we don't store sessions or passwords
- Feature flags: LaunchDarkly. Check before building new features if a flag exists

## The Things That Trip Everyone Up
- Our "user" is the employee, "organization" is the company, "account" is the billing entity
  These are different objects. Don't conflate them.
- The reporting DB is read-only (a replica). Don't write to it.
- The "admin" app (apps/admin) talks to a different API base URL.

## PR Standards
- All PRs need a test. No exceptions.
- Database migrations: always backwards-compatible. No NOT NULL without DEFAULT.
- Secrets format: UPPER_SNAKE_CASE. Add to .env.example with description.

## When Reviewing Code Pay Attention To
- Missing org_id filter (multi-tenant isolation bug)
- Using user.id where user.organizationId is needed
- Queries that'll N+1 as data grows

This kind of CLAUDE.md is only possible when the team collectively decides what to encode in it. The right process: take post-mortems and “why did this take so long” conversations from the last quarter, and put the lessons in CLAUDE.md.

Making CLAUDE.md a Team Artifact

How do we keep our CLAUDE.md up to date as the codebase evolves?

Claude suggests a process:

  1. After incidents: “What should every developer have known that would have prevented this?” → Add to CLAUDE.md
  2. After onboarding a new developer: “What took them longest to learn?” → Add to CLAUDE.md
  3. After a confusing code review: “What context did the reviewer have that the submitter didn’t?” → Add to CLAUDE.md
  4. Quarterly review: Remove outdated entries (refs to removed systems, old conventions)

The CLAUDE.md update becomes a natural part of the retrospective: “we should add this to CLAUDE.md so the next person doesn’t spend two days figuring it out.”

Standardized Skills Across the Team

When one team member figures out a useful Claude Code prompt pattern, the rest of the team should have it automatically. Skills are the mechanism:

When someone finds a better prompt for reviewing database migrations, they update db-migration.md and everyone gets the improvement. Instead of each developer having their own personal prompts, the best prompts become team infrastructure.

PR Review Automation

Set up Claude Code to automatically review PRs.
It should check our specific standards from CLAUDE.md,
not just generic code review.

The GitHub Actions workflow reads your CLAUDE.md and applies the team’s specific checklist:

Onboarding New Developers

A well-maintained CLAUDE.md dramatically speeds up onboarding:

I just joined the team. Use CLAUDE.md to give me a tour of:
1. What's non-obvious about the architecture
2. The mistakes I'm most likely to make in my first month
3. The commands I'll need most often
4. Where to find things

Claude reads the CLAUDE.md and synthesizes an onboarding briefing. New developers are productive faster because they get the institutional knowledge immediately rather than through weeks of asking questions.

Beyond CLAUDE.md, teams can encode onboarding tasks:

- [ ] Read the architecture decision records in docs/ADRs/
- [ ] Run the full test suite locally — fix any that fail
- [ ] Make a trivial change (typo fix) and go through the full PR → deploy cycle
- [ ] Shadow on-call rotation for 1 week before being primary on-call
I'm a new developer working through the onboarding checklist.
How do I run the test suite? Walk me through what I should see.

Claude reads the Makefile, package.json, or docker-compose.yml to describe what make test or npm test actually does.

Consistent Code Generation

When multiple developers use Claude Code independently, you want their outputs to be consistent. The CLAUDE.md should encode enough conventions that any developer’s Claude Code session generates code that looks like the same team wrote it:

Generate a new API endpoint for updating user preferences.
Follow team conventions.

With a detailed CLAUDE.md, Claude generates code that:

  • Uses the same error handling pattern as existing endpoints
  • Follows the same request validation approach
  • Uses the project’s specific middleware chain
  • Adds tests in the same style as existing tests

Without CLAUDE.md, each developer gets slightly different code that requires manual alignment. The CLAUDE.md overhead pays for itself in reduced code review friction.

Tracking What Claude Code Is Used For

For team leads, understanding how Claude Code is being used helps identify:

  • Patterns that should become skills (many people asking similar things)
  • Places where CLAUDE.md is insufficient (common misunderstandings)
  • High-value prompts that should be shared

Where is it saving the most time?

Simple way: a shared document where developers log their most useful Claude Code prompts. More structured: a Slack channel where developers share their best interactions. The goal is institutional learning — one developer’s discovery becomes everyone’s capability.

Team Standards Enforcement with Hooks

For team-critical standards, Claude Code hooks can enforce them automatically:

A hook that checks for missing org_id filters runs after every file edit — before the developer even opens a PR. Team-specific checks become automated, not just documented.

The Network Effect of Team Claude Code

The value of Claude Code doesn’t scale linearly with team size — it scales with shared infrastructure. A team with shared CLAUDE.md, shared skills, and shared review automation gets value that’s multiplicative, not additive. One developer’s discovery of a great prompt for debugging N+1 queries benefits everyone. One incident’s lesson about a missing auth check becomes an automated review rule.
